Wrong decisions in commerce architecture rarely take effect immediately, but become noticeable when scaling, channel expansion or AI integration are required and the existing system landscape does not meet these requirements. The choice of the right platform stack is not an IT question, but a strategic course-setting with multi-year consequences for operating costs, integration capability and growth speed.

Context and relevance

The technology market in the commerce segment has changed structurally. Classic monolithic platforms are coming under pressure, as they are too inflexible for fast channel expansions, too costly to adapt and too cumbersome for the integration of modern AI components. Modular architectures on the basis of microservices, API-first design, cloud-native infrastructure and headless frontends have established themselves as a counter-model and offer the agility to develop commerce experiences further across channels and incrementally. The current developments regarding AI are creating the next paradigm shift in commerce architecture. Alongside the necessity of agentic commerce concepts, platforms must also be able to hold up in the AI age.

In addition, technical and operational complexity is rising, because PIM and DAM systems must play out product data consistently across numerous channels, API layers must connect ERP, CRM, marketplaces and logistics partners, and every architecture decision has direct consequences for operating costs, integration effort and future viability. Companies that make these decisions without a structured methodology risk costly misinvestments or a tie-in to systems that slow growth. For PE investors, the technological maturity of the commerce architecture is therefore a central valuation criterion, because it determines how scalable and integration-capable a business model remains under growing requirements.

Our approach

The starting point of every architecture decision is a robust picture of the technological as-is state as well as the requirements placed on the business model. For this, FOSTEC & Company uses the E-Commerce Readiness Score, which represents a systematic evaluation of the maturity of a company’s sales-relevant online activities. Five analysis areas feed into the overall score. Building on this, FOSTEC & Company supports companies in the structured evaluation and redesign of their commerce technology, from the as-is analysis through the target architecture to prioritised implementation planning. The approach is divided into four core dimensions:

  1. Platform evaluation: critical stocktake of existing commerce systems for scalability, integration capability and total cost of ownership, with a clear recommendation (optimise, extend or replace).
  2. Modular architecture and AI enablement: a modular architecture on the basis of microservices, API-first design, cloud-native infrastructure and headless frontends (MACH architecture) forms the technological basis for scalable AI initiatives in E-Commerce. Via powerful APIs, commerce platforms are connected to an AI enablement layer that enables AI services on the basis of data and processes, including personalisation, intelligent search and automated price control.   3. PIM/DAM and content infrastructure: product data is the backbone of every multi-channel strategy. FOSTEC & Company evaluates existing PIM and DAM systems for completeness, data quality and channel suitability and defines a content architecture that enables scalable delivery across marketplaces, third-party eRetailers and direct channels.
  4. API infrastructure and integration architecture: a robust API layer connects shop systems with ERP, CRM, marketplaces, logistics partners and the AI enablement layer. FOSTEC & Company analyses existing integration architectures for stability and extensibility, identifies critical interfaces and develops a future-proof integration architecture.

Results and impact

Clients gain clear decision certainty about the suitable platform and the path towards it. The central project deliverables comprise a platform evaluation matrix as a structured system comparison along technical, commercial and strategic criteria, an architecture blueprint with a documented target architecture and integration logic, an evaluated vendor shortlist with support in the selection process, and a prioritised migration roadmap with phases, dependencies and risk assessment.

The result is a viable decision framework that companies can transfer directly into implementation, including clear priorities, realistic milestones and the foundation for a scalable, AI-capable commerce infrastructure. For PE investors, this approach quantifies the contribution that a future-proof commerce architecture makes to the operational efficiency and value-creation potential of a portfolio company.
