The fulfilment architecture is a strategic lever whose quality decides customer retention and scalability. In a multi-channel environment, in which each distribution route places its own requirements on inventory management, batch sizes and process integration, this complexity grows with every additional channel. Context and relevance E-Commerce logistics requires precisely coordinated processes across the entire value chain, from demand planning through inventory management and goods issue to delivery and returns handling (Figure 1: E-Commerce logistics value chain – from demand planning to inbound returns). Many companies underestimate the effort and complexity involved in building a high-performing fulfilment infrastructure and reach structural limits as scaling increases. The requirements for modern commerce logistics thereby go beyond classic order fulfilment. Each channel places its own requirements on inventory management, packaging, batch sizes and API integration, whereby uniform solutions across channels are usually neither efficient nor operationally practicable. For PE investors, the quality of the fulfilment architecture is a robust indicator of operational scalability and a company’s ability to realise growth without proportionally rising logistics costs. Figure 1: E-Commerce logistics value chain – from demand planning to inbound returns Our approach FOSTEC & Company supports companies in all phases of the logistics value creation, from demand planning and system selection through the carrier strategy to the optimisation of returns processes. The approach addresses four core fields that together define a future-proof fulfilment structure: Multi-channel fulfilment: each channel, whether online marketplace, third-party eRetailer via drop-shipping, direct-to-consumer (D2C) or quick commerce, places its own requirements on inventory management, packaging, batch sizes and API integration. A high-performing fulfilment architecture takes these differences into account and enables cross-channel handling without inventory inefficiencies. On this basis, well-founded decisions on insourcing or outsourcing are made and suitable third-party logistics partners are selected. The channel-specific differences thereby form the basis for deciding on a fulfilment strategy that serves each channel in a targeted and operationally viable way (Figure 2: E-Commerce logistics requirements for online distribution channels). Returns management: professional returns management is a direct margin question in returns-intensive categories. FOSTEC & Company analyses existing returns-handling processes for qualification logic, restocking rates and disposal costs and develops a returns design that reduces costs while at the same time shaping the customer contact positively. Last-mile optimisation: the final delivery causes the highest costs and at the same time significantly shapes the customer experience. The suitable carrier selection, delivery SLAs, ship-from-store concepts and micro-fulfilment centres offer considerable optimisation potential. FOSTEC & Company evaluates existing last-mile structures, identifies cost drivers and develops a carrier strategy that reconciles speed and cost-effectiveness. Quick commerce: ultra-fast delivery structurally changes the expectations of availability and warehouse locations. Dark stores and micro-fulfilment centres open up new competitive options, but require a completely different infrastructure logic. FOSTEC & Company examines quick-commerce readiness and develops a feasibility assessment for economic entry. Figure 2: E-Commerce logistics requirements for online distribution channels Results and impact Clients gain operational clarity about which order fulfilment structure supports their business model across channels, scalably and economically. The strategic basis is formed by a cross-channel fulfilment strategy with a well-founded make-or-buy recommendation and an evaluated third-party order fulfilment shortlist. In addition, a returns optimisation plan structures the process design for returns handling and restocking, while a last-mile assessment evaluates carrier options, SLA design and cost structure, and a quick commerce feasibility delivers a location assessment, infrastructure concept and business case. The result is an actionable fulfilment design with clear priorities, realistic investment estimates and the foundation for sustainable commerce growth. For PE investors, this approach makes quantifiable what margin potential can be realised through a structured optimisation of the fulfilment structure in a portfolio company.
