Platform-specific operating models in Social Commerce are not an implementation task that simply follows from strategy. They represent a distinct management discipline with their own sources of complexity. TikTok Shop and Instagram Shopping operate according to fundamentally different transaction logics, while Live Shopping creates a conversion dynamic that traditional E-Commerce formats cannot structurally replicate. Companies that fail to systematically build operational excellence across these channels lose control at the very point where strategic decisions must be translated into measurable revenue.

Context & Relevance

The key operational challenge in Social Commerce lies within the transaction architecture itself. TikTok enables a fully integrated in-app purchasing process through TikTok Shop, where product discovery, basket management and checkout all occur within the platform. Instagram Shopping follows a different logic: product tags and shoppable posts direct users to external destinations, including proprietary online stores, Amazon listings or retailer websites. As a result, operational setup, data availability and conversion measurement differ fundamentally between the two platforms and require platform-specific operating models.

Live Shopping further increases this complexity. Real-time video formats in which products are demonstrated and purchased immediately generate a conversion dynamic that traditional E-Commerce formats cannot structurally replicate. What has already become a dominant form of commerce through platforms such as Taobao Live in China is now scaling rapidly across Western markets through TikTok and Instagram, supported by increasingly mature infrastructure but accompanied by significantly greater operational complexity.

Our Approach

FOSTEC & Company develops operational frameworks for Social Commerce excellence, ranging from a Platform Operations Plan and Live Shopping Playbook to a Performance Tracking Framework that enables cross-platform management based on robust data (Figure 1: Social Commerce & Live Shopping Operations). The approach comprises four interconnected building blocks:

  1. Platform Operations Plan – TikTok Shop: Development of an integrated TikTok Shop ecosystem comprising product catalogue management, fulfilment integration and in-app checkout functionality, with a focus on scalability and conversion optimisation. This includes establishing visibility architecture within the TikTok algorithm through the coordinated use of creator content, shoppable videos and TikTok Ads, as well as embedding operational governance routines covering campaign calendars, inventory synchronisation and returns management.
  2. Platform Operations Plan – Instagram Shopping: Development of Instagram Shopping as a discovery and referral channel through product tagging in posts, Reels and Stories, linked to external destinations according to margin objectives and conversion strategy. The approach focuses on optimising the transition architecture between Instagram and the destination platform through landing-page consistency and checkout-friction reduction as critical conversion levers. In addition, a content-production process is established, defining format priorities, posting frequency and creator integration.
  3. Live Shopping Playbook: Operationalisation of Live Shopping events through the selection of suitable formats, products with high impulse-purchase potential and the technical infrastructure required for streaming, in-stream checkout and audience interaction. A dedicated Live Shopping Playbook is developed, including event runbooks, creator briefing templates and post-event retargeting processes. In parallel, recurring formats and community mechanisms—such as live series, exclusive product drops and loyalty incentives—are established to increase repeat purchase rates and audience retention.
  4. Performance Tracking Framework: Implementation of a Performance Tracking Framework with platform-specific KPI sets for TikTok Shop and Instagram Shopping. This includes the development of a cross-platform reporting infrastructure that aggregates data from TikTok, Instagram, external shop systems and Live Shopping events. In addition, optimisation cycles are defined through weekly tactical reviews, monthly budget reallocations and quarterly platform reassessments based on predefined scaling and exit criteria.
