The value of AI investments is not decided by the choice of technology. It is decided by whether the organisation is capable, in organisational, data and process terms, of translating AI initiatives into impact. Without this foundation, even substantial technology deployment remains structurally ineffective and the investment decision open to challenge. The AI Readiness & Maturity Assessment from FOSTEC & Company creates the diagnostic basis to determine this level of maturity precisely and to underpin action priorities with strategic evidence.

Context and relevance

Artificial intelligence is reshaping the operational and strategic logic of companies across almost all functional areas. In commerce and marketing, AI systems support personalisation, content creation and price optimisation. In sales and customer service, they enable lead scoring and automated quotation processes. In procurement and logistics, they improve demand forecasting and supplier management. In finance and controlling functions, they take on anomaly detection, reporting and scenario modelling.

What these applications have in common is that they are data-driven, scalable and improve continuously as the data foundation grows. A company’s level of maturity largely determines how quickly and to what extent this potential can be unlocked. The AI Readiness & Maturity Assessment from FOSTEC & Company creates the structured basis for decision-making that a targeted AI transformation requires.

Our approach

The methodological core is the AI Readiness Framework from FOSTEC & Company, which captures a company’s maturity in a structured way along six assessment dimensions (Figure 1: Assessing AI readiness along 6 dimensions). The assessment is designed as a gateway product: compact, results-oriented and conceived as a diagnostic entry point into a comprehensive AI transformation.

  1. Data & Infrastructure: assesses the availability, quality and accessibility of the company’s own data sets, the maturity of existing data pipelines and the scalability of the IT infrastructure for AI workloads.
  2. Technology & Tools: takes stock of the existing AI and ML tool landscape, examines how deeply AI-native platforms are integrated into operational systems and identifies technical debt and the resulting modernisation needs.
  3. Processes & Workflows: measures the degree of automation of critical business processes, identifies high-impact use cases with strong AI leverage potential and assesses process maturity as a precondition for successful AI implementation.
  4. People & Culture: takes stock of existing AI knowledge and practical competence at all levels of the organisation, gauges cultural openness towards AI-supported decision-making, identifies internal AI champions and evaluates the organisation’s change capacity.
  5. Strategy & Governance: reviews how firmly AI is anchored at board level, clarifies AI objectives, investment frameworks and decision-making structures and assesses existing governance mechanisms for responsible AI and EU AI Act compliance.
  6. Value Creation Potential: quantifies the value-creation potential of AI across revenue, cost and efficiency areas, prioritises use cases by feasibility and business impact and assesses the ROI plausibility of prioritised AI initiatives.

Figure 1: Assessing AI readiness along 6 dimensions

The assessments of all six dimensions feed into an aggregated AI Maturity Score that maps the company’s maturity on a single scale. The score enables structured positioning, both over time and in comparison with industry benchmarks and direct competitors. On this basis, progress can be tracked precisely and AI investment decisions validated against a robust reference framework. The results create the structural precondition for all further steps: from prioritised use-case selection through roadmap development to the build-up of an AI Operating Model that fits the company’s actual starting position.

Results and impact

At the end of the assessment there is a complete picture of AI readiness. Clients receive a differentiated AI Maturity Score at overall level together with a dimension analysis for all six assessment areas, a prioritised gap assessment with a clear analysis of the gap between the current and target state, and a prioritised roadmap that sets out the next steps together with resources and responsibilities.

For PE investors, the AI Maturity Score provides a structured, defensible basis for assessing digital maturity as part of commercial due diligence. It makes the distance between a portfolio company and an AI-native competitive level quantifiable and thereby creates the precondition for well-founded value-creation planning.
