They fail because processes are not consistently redesigned and organisational preconditions are not considered from the outset. Operational excellence therefore first requires clarity about which processes are actually suitable for automation, what economic leverage they offer and in what order investments achieve the greatest effectiveness (Figure 1: Digital operational excellence as the interplay of processes, organisation and technology). Companies that fail to digitalise and automate operational workflows systematically lose ground to competitors in speed, scalability and cost efficiency. At the same time, practice shows that many digitalisation initiatives fail to develop the hoped-for effect, because they either take too technology-centric an approach or neglect the organisational anchoring. Effective automation therefore does not begin with the tool selection, but with a structured analysis of the starting position: which processes run how today, which of them are suitable for automation, and what priority do they have in terms of economic leverage and feasibility? Without this basis, isolated point solutions emerge instead of structural efficiency gains. Our approach Enhancing digital operational excellence takes place in three phases, ranging from the stocktake through structured prioritisation to implementation and anchoring. The methodological core of the potential identification is the FAB framework (see Figure 2: FAB framework – prioritisation dimensions for automation potential), a prioritisation logic developed by FOSTEC & Company that bases automation decisions on three assessment dimensions. The result is a fact-based basis for deciding what should be automated first – and why. Figure 3: Procedure model for digital operational excellence and process automation Step 1: Status-quo analysis A detailed evaluation of existing processes and functions forms the basis. Internal workflows are compared with external best-practice examples and a selective competitive benchmarking is carried out. The result is a process map with a complete stocktake of the relevant process landscape, as well as an automation opportunity matrix that evaluates and prioritises all identified automation potential by FAB criteria. A FAB audit documents the assessment basis for each process transparently and traceably. Step 2: Roadmap definition From the prioritised potential matrix, concrete measures are derived and transferred into a structured automation roadmap. Roles, responsibilities and internal transformation managers are defined. The quick-win identification ensures that initial measurable results are achieved as early as the early project phases – which strengthens acceptance within the company and underpins the investment decision. Step 3: Performance management and anchoring Transparent KPI sets with ongoing monitoring secure the measurability of implementation progress. Selected initiatives are prioritised as lighthouse projects in order to demonstrate effectiveness and generate internal momentum. Audience-specific qualification measures ensure that the new operational logic is anchored within the organisation. Transparent progress reporting to top management closes the management loop. Results and impact On completion of the module, clients receive three coordinated management instruments: a complete process map as a stocktake of the operational starting position, an automation matrix prioritised by FAB criteria with a fact-based evaluation for each process, and an implementation-ready roadmap with identified immediate measures, resource logic and milestone structure. The results create the basis for launching automation initiatives not on the basis of empirical values, but on the basis of an analytically grounded prioritisation – with a clear statement of what should be implemented and when, and what effect can be expected from it. The differentiating factor lies in the methodological basis: the FAB framework makes automation decisions transparent and traceable, on the basis of frequency, automation readiness and economic impact contribution for each process. Leadership teams thereby gain not a recommendation based on intuition, but a robust prioritisation that can be communicated within the company and documented to investors. The performance management system from step 3 ensures that realised efficiency gains remain measurable and that transformation progress is not only launched, but also managed.
